xTool Buying Checklist: 7 Steps Before Laser and Screen Printing Equipment Purchase

A cost-focused procurement checklist for laser engravers, screen printing frames, and fiber laser marking machines. Covers TCO, testing, automation, and hidden fees.

Let's start with who this checklist is for. If you're about to sign a purchase order for a laser engraver, a screen printing frame system, or a fiber laser marking machine—and you don't have a checklist yet—this one's for you. I've been on the buying side for six years, managing a fabrication-equipment budget at a mid-sized shop. The vendor failure in March 2023 changed how I think about procurement: one missed deadline, and suddenly redundancy didn't seem like overkill. This checklist is what I actually use, as of January 2025.

Here are the seven steps I run through before approving any equipment order.

  2. Calculate TCO.
  3. Test with your own files.
  4. Check automation compatibility.
  5. Screen printing frame specs.
  6. Compare warranty and service response.
  7. Get every number in writing.

1. Define the Job Before Defining the Tool

Don't start with "Which xtool model?" Start with: What materials will we process? What's the daily volume? Who will run it? What does a good outcome look like? For me, the answer determines everything else. A laser engraver that fits a sign shop won't necessarily fit a job shop that cuts acrylic and rubber gaskets all day.

Write down your top three jobs. If the machine can't do those three, it's out of the running. For us, that list was acrylic sign blanks, leather keychains, and plywood prototypes. It eliminated half the models we were considering.

2. Calculate TCO, Not Invoice Price

Here's the thing: the lowest quote has cost us more in 60% of cases. That's not a made-up number—it's from tracking every order in our procurement system. TCO (i.e., not just the unit price but all associated costs) is what matters.

Last year we compared two marking systems. The listed price on the sltl elite laser marking machine was appealing. 6. Compare Warranty and Service Response, Not Just Terms

Warranty length matters, but response time matters more. A 3-year warranty is worthless if a machine sits for a week waiting for a part. When I audited our 2023 spending, I found that 90% of our "budget overruns" came from unplanned downtime. A lesson learned the hard way.

So now I ask every vendor: what's the average response time? Is it in writing? Do you have a loaner policy? That's not pedantic—it's procurement. And a cheap option resulted in a $1,200 redo when quality failed. So much for saving $200.

7. Get Every Number in Writing

Quoted price is not final price. Ask for an itemized quote with delivery, installation, training, tooling, software, taxes, and spare parts. If a vendor says "we'll include a starter kit," ask for the contents. If they say "we'll cover the first year of service," get the SLA. As of January 2025, I still see hidden setup fees and mandatory calibration contracts. I once accepted a "free setup" offer that actually cost us $450 in site prep and consumable fees. Get every number in writing before you sign.

Common Mistakes to Avoid

  • Don't buy for the one-off job. That's probably the fastest way to blow a budget.
  • Don't ignore operator skill. A cheap machine with a skilled operator often outperforms an expensive machine with a new operator.
  • Don't assume more power means better results. A 40W co2 laser result on wood isn't automatically cleaner than 20W—it depends on focus, speed, and material prep.

I have mixed feelings about starter bundles. On one hand, they seem like a deal. On the other, we've paid for a lot of sample materials we'll never use. My rule: if the starter items aren't on your normal consumables list, don't let them drive the decision.

There's something satisfying about watching a machine run a job within spec after a well-structured purchase process. After all the spreadsheets, test runs, and phone calls—that's the payoff.
